The fourth column: the −23,000 that a dozen notes cited never existed

Friday's employment lesson has three columns — consensus, surprise, guidance. There is a fourth: revision. The July print of −23,000 that several notes had cited for a month as a "shock" was revised to +21,000 in the same release that showed August at +162,000. The number a whole narrative rested on was a draft, and first estimates are wrongest exactly at the turning points, where response rates and seasonal adjustment fill in later.

Not a build — a bookkeeping discipline. For every employment figure a note quotes, record two values in the same line: the value at the moment of the print, and the current revised value, with the date each was read. Then take one indicator with a long revision history (nonfarm payrolls) and plot first-print against final for the last two years; measure the average absolute revision and, separately, the average revision in the three months around a turning point. The gap between those two averages is the whole card: revisions are not uniform noise, they are largest where the first estimate matters most. Facts here are the 2026-09-04 release — August +162,000 (consensus +53,000), unemployment 4.1%, July −23,000 → +21,000, June +20,000 → +31,000. Confirm against the BLS release before citing.

Why

A first estimate is a draft, and the market reads it as a verdict. The monthly jobs number is a survey with an incomplete response rate at publication; the missing responses arrive over the next two releases, and seasonal-adjustment factors are re-fit as more data lands. So the print is a point estimate with a wide, asymmetric-in-time error band — and the band is widest exactly at inflection points, because that is where the seasonal model and the late responders disagree most with the early ones. The −23,000 that read as "the labour market cracked" was the draft; +21,000 was the mark.

This is the same failure indicators-add-a-decision names, one level up. That card's rule is that a number means nothing without the accounting beside it — a hit rate without a win/loss ratio, a backtest without fees. Here the missing column is time: a jobs print without its revision is a hit rate quoted before the game finished. the-growth-formula-ran-backwards was the same shape in the other direction — a formula run on numbers that had not settled. The discipline is not to distrust the data; it is to date it.

The rule is one sentence: never hang a narrative on a first print, especially near a turn. Revisions are not always upward — the point is direction-free. What is reliable is that the estimate closest to a turning point is the one most likely to be rewritten, so a thesis built on it is built on the least stable number in the series. priced-by-the-wrong-thing is the adjacent error: a real, precise figure answering a question — 'what did the economy do in July' — that the figure was not yet able to answer.
