Saying no to a date, with a counteroffer

Jay's first month as team lead at a London fintech. The CTO, Rachel, wants the new settlement engine live by 15 November for a board demo. Jay's estimate is mid-January. Saying yes means a death march and a bad launch; saying no with nothing attached means the new lead is "not a team player" by week five.

Why this conversation

Pushing back on a date is the most common leadership moment abroad, and the one where non-native speakers sound either weak or rude. The form that works: accept the goal, reject the date, offer a smaller thing on the date and the real thing after, and let the CTO choose.

Dialogue

Rachel: I need the settlement engine live for the board on 15 November. Can you commit to that?

Jay: I can commit to the board seeing settlement working on 15 November. I can't commit to it being live for customers by then, and I'd rather tell you that now than on the 10th.

Rachel: What's the gap?

Jay: Live means reconciliation against the bank file, the rollback path, and two weeks of shadow running next to the old engine. That's eight weeks of work after the core is done, and the core is done in early October. So live is mid-January with the current team.

Rachel: The board doesn't care about shadow running.

Jay: Agreed, and that's why I'm not proposing to show them that. Here's what I can put in front of them on the 15th: the new engine settling real yesterday's transactions in the shadow environment, side by side with the old engine's numbers, matching to the cent. That's a stronger demo than "it's live," because it shows the thing that actually worries a board, which is whether the numbers are right.

Rachel: And if I gave you two more engineers?

Jay: Then I'd pull live into December, not November. The shadow period doesn't compress with headcount; it's calendar time. I'd take the two engineers, and I'd still not promise the 15th.

Rachel: Fine. Shadow demo on the 15th, live in December. Put it in writing.

Jay: You'll have it today, with the three things that would move December.

왜 이 대화인가

날짜에 반대하는 것은 해외에서 가장 흔한 리더십 순간이고, 비원어민이 약하거나 무례하게 들리기 가장 쉬운 순간이다. 되는 형식: 목표는 받고, 날짜는 거절하고, 그 날짜에 더 작은 것과 그 뒤에 진짜를 제안하고, CTO가 선택하게 한다.
